The Rocket

A field note to the team. On stations, on the poll, and on what it means to sign the word GO.

By 1967, America had built the most complex machine in human history. The Saturn V stood 363 feet tall — taller than the Statue of Liberty — with roughly three million parts in the rocket and millions more in the spacecraft. Four hundred thousand people across the country had a hand in it: engineers, seamstresses, machinists, mathematicians.

The astronauts had a dark joke about it — how does it feel to sit on top of a machine with millions of parts, every one built by the lowest bidder?

The Wound

27 JAN 1967 · 18:31 EST · Apollo 1. Not a flight — a routine test, on the pad, going nowhere. Gus Grissom, Ed White, and Roger Chaffee were sealed in the capsule when a spark from faulty wiring met a pure-oxygen atmosphere. The hatch opened inward.

The result: Catastrophic Fire.

The rocket didn't fail. No engine exploded. Every individual system had been signed off by somebody. The men died because the parts were separated from the whole— the wiring, the atmosphere, the hatch — the things that lived between the systems. Everyone touched them; no one owned them.

The Monday after the fire, flight director Gene Kranz gathered his controllers and gave the speech NASA people can still recite. He told them the fire was their fault — that somewhere along the line, every one of them had seen something not quite right and said nothing, hadn't stood up and stopped it. And he gave them two words to write on their blackboards, never to be erased: tough and competent. He called the words the price of admission to the control room.

The Cure

What came out of that fire wasn't a better rocket. It was a ritual. NASA divided the impossibly complex whole into stations — booster, guidance, surgeon, environmental, communications — each one owned by a single human being at a single console. And before any irreversible moment, the director polled the room, station by station, out loud, on the loop everyone could hear:

FLIGHT: "Retro?" — "Go."
FLIGHT: "FIDO?" — "Go."
FLIGHT: "Guidance?" — "Go."

Three rules made it sacred.

  1. 01

    GO is a signed word.

    It doesn't mean 'probably fine' or 'my part works.' It means: I have verified my station and I stake my name on it.

  2. 02

    Any single voice can stop everything.

    A 26-year-old at a console could hold a billion-dollar launch and 400,000 people's work. No permission needed. No blame attached.

  3. 03

    There is no partial GO.

    The vehicle doesn't fly until the last station answers. On launch morning of Apollo 11, some 460 people sat in Firing Room 1 at Cape Kennedy, and the count only moved because the poll came back clean.

Section 04 · The Landing

The Proof

20 JULY 1969 · the Landing. The average age in Mission Control that day was about twenty-eight. As Armstrong and Aldrin descended toward the Sea of Tranquility, the computer suddenly threw an alarm no one expected:

Then again. The crew is falling toward the Moon, asking for a ruling. Kranz doesn't decide. He polls his station. "Guidance?" The ruling belonged to Steve Bales — 26 years old. Steve turned to Jack Garman, 24, who had studied exactly this alarm weeks before in a simulation. Bales called it: "We're go on that alarm." Minutes later, fuel running to the bottom of the tank — the loop calling "sixty seconds," then "thirty seconds" — the Eagle landed.

Afterward, when the Presidential Medal of Freedom was awarded for the mission, NASA chose one person to stand up and accept on behalf of everyone in mission operations. Not Kranz. Not a chief. Steve Bales — the 26-year-old station whose single word, "go," had carried the landing.

That was the message NASA sent itself: the system is the stations, and every station is the mission.

The Meaning

Six hundred million people watched a man step onto the Moon. Not one of them saw the poll. Not one heard eight voices say "go." The stations did their work so well that no one ever had to know they were there.

Whether or not the ACE engine will fire is not the question. Apollo taught us the machine is not the real question. The real question is this:

Are the interconnected systems that drive the customer experience ready? Is it GO or NO GO?

Each will have a name on it.

Before we fly, I will poll this room, and GO is a signed word: I checked, and I put my name on it. Any one of you can call NO-GO and hold this launch — and you'll be thanked for it.

When we are ready, when all systems are GO, we will launch. And we will know if this rocket is flying when someone we've never met takes an idea to market in minutes, and never once think about us.
